In 2022 I launched a referral feature that almost nobody used: 0.4% of users tried it in the first month. I took ownership of the decision, because I had skipped user testing to hit a date. I told my team and my manager plainly, then ran five quick interviews and learned people did not trust the reward. After I changed the reward and the wording, use rose to 3%. Since then I never ship without at least a small user test.
